Contribution weight: headcount is not the load
A large group of players is not automatically the group that keeps the game healthy. A small group can drive most sessions, engagement, or revenue — and if that group leaves day by day, average D1 or DAU will not tell you where the roadmap should go.

- 2 Measure two shares % of players (volume) and % of the KPI you care about (weight). Volume vs contribution
- 3 Watch concentration Does weight rise by D3 as others thin? The business leans harder on a thin spine.
- 4 Watch leak inside the spine Day-on-day loss of high-weight users — not only global churn.
- 5 Ask which behaviour is failing Focus and return may be strong; recovery, depth, or day-to-day glue may be weak. AFITMRR: often Resilience, then Intensity or Tenure
- 6 Choose a narrow lever class Cadence forgiveness, recovery after friction, optional depth, tenure that survives a miss — not a kitchen-sink update.
Teaching numbers (illustrative)
Composite shape for a high-focus / high-return group — labels only, not your thresholds:
- Low volume, high weight — structural load, not a niche flavour.
- Weight rises later — the rest thins; the spine gets relatively heavier.
- Leak on the spine — you are losing contribution capacity, not random churn.
Healthy averages, bleeding spine
Dashboard: D1/D3 looked fine after a UA push; “engaged” was up.
Contribution read: ~10% of players still drove most sessions; day-on-day loss inside that group was material; the new mass was large and light.
Decision: Pause volume-only acquisition; prioritise recovery / cadence for the heavy group before the next growth campaign.
Why it matters: Average retention can stay “OK” while the load-bearing group fails.

Which behaviours look strong vs weak
In this teaching case the group is defined by strong focus and return. Daily leak usually means something else is failing — often recovery after a miss or bad session, thin depth, or no glue across days beyond a brittle streak.
